A spec for sleep, written for the brain that won't stop shipping.

A 14-day patch for a system that's been running on four hours. Not a rewrite — a hotfix that stops the 3 AM wakeups and ships your first genuinely stable nights.

abstract

From 4-hour nights fueled by espresso to 8-hour sleep cycles. Designed for on-call rotations, timezone chaos, and the 'just one more thing' brain that won't shut off.

§1/problem_statement

Three open issues, reproduced nightly.

Not the highlight-reel engineer. The one still awake at 1 AM with a bug looping in the background. If you can reproduce any of these, this proposal is filed for you.

SEV-1ISS-481

Runaway process at 03:00

You lie in bed at 11 PM thinking about a production bug from 4 PM. Your brain won't stop the tail recursion. You're not tired, you're wired. At 1 AM you finally fall asleep. At 5 AM the pager wakes you.

SEV-2ISS-492

Patched the symptoms, not the system

You've tried melatonin, magnesium, dark mode, blue light blockers. Nothing sticks because the problem isn't the *tools*, it's your nervous system is still in 'shipping' mode at bedtime.

SEV-2ISS-507

Tech debt disguised as a flex

Sleep deprivation is a status symbol in tech. 'I only need 5 hours.' You're not proud of it anymore. You're just exhausted and it's affecting everything: code quality, mood, health.

§2/current_vs_proposed

The architecture, charted honestly.

A hypnogram of one night. The current build never reaches deep sleep and fragments awake by hour four. The proposed build front-loads deep sleep and wakes you before the alarm.

note · Even a short patch changes the shape of a single night: fewer awakenings, and the first real descent into deep sleep instead of light, ready-to-jump sleep.
§3/proposed_design

Three modules. No new identity to install.

The same loop you already run on your work — reset, build, retro. We just put your nervous system inside it and let it compile overnight.

  1. 01module/01 · reset

    Reset your shipping nervous system

The first 2 weeks aren't about sleep yet. They're about teaching your body that 8 PM means 'shipping is done for the day.' A protocol that actually feels like permission to rest.

  2. 02module/02 · protocol

Build a bedtime protocol, not a bedtime routine

Routines are things you forget. Protocols are systematic. We stack shutdown rituals into your calendar (commit → standup → walk → shutdown sequence).

  3. 03module/03 · retro

    Weekly sleep optimization retro

Friday morning: review sleep scores, identify variables (on-call week? stressful launch? new project?). Adjust the protocol. Like a sprint retro for your sleep.

A protocol, not a routine: each step fires the next, so the brain stops asking "is it sleep time?" and starts trusting the schedule.

goals
  • Fall asleep before midnight, most nights
  • 8+ hours with deep sleep front-loaded
  • Wake to the alarm — not the pager
  • Survive on-call weeks and timezone drift
non-goals
  • ×No 5 AM workouts
  • ×No melatonin or supplement dependency
  • ×No "sleep is for the weak" reframing
  • ×No rigid routine one bad night can break
§4/rollout_plan

The 14-Day patch, shipped night by night.

Short and honest. Before your average hours climb much, the architecture of one night starts to hold its shape.

CHANGELOG · first stable builds14-day
  1. v0.1 · buildday 6 · 43%

The 3 AM tail-recursion stops firing. You stop opening the laptop for a bug that can wait until standup.

  2. v1.0 · stableday 14 · 100%

The first nights actually descend into deep sleep, instead of light, on-call-ready sleep.

§5/field_reports

Not testimonials. Implementation reports.

Three engineers, three different cycles, one spec. Handles rotated; roles real.

The 3 AM tail recursion just… stopped. The nights I don’t get paged, I now sleep deep instead of light-sleeping ready to jump. That alone changed my whole week.

Three timezones, a brain that wouldn’t shut off. The Friday retro is the only thing that survived a launch, a re-org, and a move. It’s a system, not willpower.

I used to wear five hours like a badge. Now I ship better code and I can prove it. The shutdown sequence runs whether I feel like it or not.

§6/open_questions

The objections every engineer files.

All four are pre-cached. We've fielded each of these in a hundred review threads — here are the candid answers.

Q01I'm on-call. Won't I just get paged anyway?
+

Yes, sometimes. But the protocol means the nights you *don't* get paged, you actually sleep deeply instead of light-sleeping 'ready to jump.' Your sleep quality on non-incident nights goes way up.

Q02I tried CBT for insomnia. It didn't work.
+

CBT is great, but it assumes a stable schedule. Tech doesn't have one. Our protocol is CBT + on-call + timezone chaos. Different constraints, different system.

Q03What if I'm just naturally a 5-hour person?
+

Almost nobody is. Most people who think that are either sleep-deprived (so they think less sleep is normal) or have jet lag baked into their circadian rhythm. We test this in the first month.

Q04I don't have a bedtime. I just sleep when I'm tired.
+

That's exactly the problem. Your nervous system doesn't know when 'sleep time' is. We give it a schedule. For the first week it feels weird. By week 3, it's automatic.

§7/adopt_this_proposal

Ship the patch.

A 14-day hotfix for the nights that keep failing in production. The quiz takes two minutes, asks about your real schedule — on-call, timezones, the brain that won't shut off — and compiles a spec mapped to your actual nights. No card, no upsell mid-quiz, no shame.
